第一部分什么是精细化管理

第一章精细化管理的概述

首先认识一下什么是项目精细化管理:(详见什么是精细化管理)

精细化管理是一种理念,一种文化,是科学化(规范化、精细化、个性化)管理的一项内容。最初它是针对企业管理的一种管理理念,它源于发达国家(日本20世纪50年代),是社会分工的精细化,以及质量服务的精细化对现代管理的必然要求。是建立在常规管理基础上,并将常规管理引向深入的基本思想和管理模式。是一种以最大限度地减少管理所占用资源和降低管理成本为主要目标的管理方式。“认真做能把事情做对,用心做才能把事情做好”。精细化更是一种意识、一种观念、一种认真的态度、一种精益求精的文化。现代企业对精细化管理的定义是“五精四细”,即精华(文化、技术、智慧)、精髓(管理的精髓、掌握管理精髓的管理者)、精品(质量、品牌)、精通(专家型管理者和员工)、精密(各种管理、生产关系链接有序、精准),以及细分对象、细分职能和岗位、细化分解每一项具体工作、细化管理制度的各个落实环节。“精”可以理解为更好、更优,精益求精;“细”可以解释为更加具体,细针密缕,细大不捐。精细化管理最基本的特征就是重细节、重过程、重基储重具体、重落实、重质量、重效果,讲究专注地做好每一件事,在每一个细节上精益求精、力争最佳。精细不只是细节:事情不能只做细,而且要做好、做实、做深、做透,培养和树立一各追求卓越的精神、求真务实的科学态度,精益求精一丝不苟的工作作风和良好生活习惯。

精细化管理有三大原则:

1,注重细节;2,立足专业;3,科学量化。只有做到这三点,才能使精细化管理落实到位。

精细化管理的特征:

可以用精、准、细、严四个字来概括。精:精是做精,精益求精,追求最好,不仅把产品做精,也把服务和管理工作做到极致,挑战极限。准:准是准确的信息与决策,准确的数据与计量,准确的时间衔接和正确的工作方法。细:工作作细化、管理细化特

别是执行细化(我认为这是管理中最简单也是最难的部分需要长时间的经验来制定标准)。严:严是严格控制偏差,严格执行标准和制度。

精细化管理的关键工作是在于执行力:

企业(项目)有无执行力是企业精细化管理所面临的最大问挑战。企业(项目)的执行力是企业的生命力,没有执行力的企业(项目)就没有战斗力,没有执行力,企业(项目)就没有竞争力。具体表现为检查与落实。“精细化管理就是落实管理责任,将管理责任具体化、明确化,它要求每一个管理者都要到位、尽职。第一次就把工作做到位,工作要日清日结,每天都要对当天的情况进行检查,发现问题及时纠正,及时处理等等”开会+不落实=0,布置工作+不检查=0,抓住不落实的事+抓住不落实的人=落实,不折不扣的执行=没有借口的贯彻+按质按量的完成。

第二章精细化管理的具体内容

关于精细化管理的概念与观点很多,在这不一一的叙述,以后在工作中慢慢的向大家灌输。下面就重点结合本项目的实际讲解如何进行工程项目精细化管理。(精细化管理包括哪些内容我想没有几个人能一下子能说上来的,也包括我自己,如果谁能说上来说明他还是懂点管理的,知道如何去管理)结合建设工程项目精细化管理的主要内容可以归纳为“二个建设、四项控制、八项管理”,具体为:“二建设”:项目组织(机构)建设、项目管理制度建设;“四控制”:进度控制、质量控制、安全控制、成本控制;“八管理”即现场管理、生产要素管理、技术管理、合同管理、信息管理、协调管理、风险管理、竣工验收和回访管理等等。做好了以上几点,项目的精细化管理也就到位了,接下来我们就逐项的进行具体和规划和实施。

首先,我们讲项目组织机构和项目制度的建设,准确的讲是工程项目管理组织。

第一节什么是工程项目管理组织

所谓工程项目管理组织是指为实施工程项目管理而建立的组织机构,以及该机构为实现工程项目目标所进行的各项组织工作。对一个工程项目进行管理,要有人,而且不只一个人,是一个组织,是一个团队。常言道:工程是要人干出来的,这里的人也包括项目的管理组织,人是起关键性作用的。这里说的组织有两层含义:
